Start with one standard scope for each house type. List the substrate, system, texture, colour and details. Agree how bookings, variations and defects will be handled. Review how it is going after the first few lots and adjust.
Agreeing how variations work
Variations cause more friction than any other part of a subcontract. Agree up front how extra work is priced and approved. That covers changed details, extra coats, repairs after other trades and return visits for touch ups.
Put the process in writing and name who can approve a variation on site. Small jobs then get done without waiting a week for a decision.
Keeping quality up over time
Familiarity can lead to shortcuts. Keep stage photos and spot checks going for the life of the estate, not just the first houses.
Meet after the first few lots, then again at set points. Look at the programme, the defects and the communication. Fix small problems before they turn into habits.
